One-Person / Small Team Organic Marketing: How to Do It and What to Prioritize?

Chapter 1: Fundamentals Question 12 ⏱ About 1 minute

Chapter 1: Fundamentals · Question 12

Many founders or small team leads ask me:I only have 1-3 people, and organic marketing involves so many things—what should I actually do first?

My answer is always: your problem isn't "what to do," it's "what not to do." I've seen too many small teams spread themselves thin across everything and end up mastering nothing. When resources are limited, the biggest enemy is trying to do it all.

The Real Constraints: One Person vs. Small Team

Team SizeWeekly Hours AvailableNumber of Channels CoverableContent Output
1 person, part-time5-8 hours11-2 posts/week
1 person, full-time20-30 hours1-23-5 posts/week
2-3 person team40-60 hours2-35-10 posts/week

Note: The table above is areference estimatebased on hands-on experience with small teams; actual hours vary by business.

Looking at this table, you can see why you can't "do everything."

Minimum Viable Organic Strategy

Step 1: Get the SEO basics right first (Weeks 1-2)

This doesn't mean doing complex SEO—it means ensuring:

  1. Website can be crawled normally by search engines— Check robots.txt、sitemapWhether .xml is correct
  2. Each page has a clear title and description— Use coreKeywordWrite Title and Description well
  3. Page load speed is acceptable——Mobile Opens within 3 seconds
  4. BasicStructured data— Let search engines understand your content type

These are one-time tasks; once done, no need to repeatedly fiddle with them. Many small teams overlook this step, and no matter how much content they write later, it's wasted.

Step 2: Choose one content platform and go deep (ongoing from week 3)

Choose only one platform, based on your business type:

  • B2B / professional services → Zhihu or WeChat Official Account
  • Consumer goods / lifestyle → Xiaohongshu
  • Local services → Douyin or Dianping
  • Technical products → Juejin/CSDN + GitHub

Why choose only one? Because each platform has its own algorithm logic and content tone; thoroughly mastering one platform is 10 times more effective than dabbling in three.

Step 3: Establish a content reuse mechanism (from week 4)

One core piece of content → reused in multiple formats:

  • One in-depth article → split into 3-5 short pieces
  • One customer case → article + short video script + social media post
  • One customer Q&A → FAQ page + Zhihu answer

This is not "multi-platform operation," but "one fish, many dishes."

Things to resolutely give up

The pitfalls small teams most easily fall into:

  • ✗ Operating 5 social media accounts simultaneously
  • ✗ Chasing trending topics every day to write traffic-hitching content
  • ✗ Spending large amounts of time on polished design (content quality > visual polish)
  • ✗ Starting short videos without clear goals
  • ✗ Investing in private domain operations too early (get traffic first)

Practical recommendations

  • In the first month, do only two things: fix the website's SEO fundamentals + publish 8-12 pieces of content on one platform to validate whether the content direction gets feedback
  • Use a "content calendar" to keep yourself accountable: lock in 2-3 topics each week and plan ahead to avoid last-minute scrambling that leads to publishing gaps
  • Reassess whether to add channels after 90 days: once one platform reaches stable output with data feedback, then consider expanding to a second channel
